Imagine designing an AI system to optimize your hiring, only to realize it quietly penalizes applicants for attending all-women’s colleges. That’s exactly what happened when Amazon trained a resume screening algorithm using a decade of its own hiring data. Instead of identifying top talent, the tool learned to favor resumes that mirrored the company’s existing male-dominated workforce. 

HR decisions shape real lives and career paths. AI can’t just be relied on for its efficiency. It has to be fair. And fairness isn’t something algorithms can figure out on their own. 

Early AI experiments in hiring offer more than a history lesson. They reveal what’s at stake when people deploy a powerful tool without transparency and oversight. And just as importantly, we can learn what’s possible when technology supports people, rather than replacing them.

Amazon’s Hiring AI Was a Lesson in Bias

In 2014, Amazon set out to automate its recruitment pipeline with a custom-built AI tool. The tool was trained on ten years of historical resumes. The goal was for it to identify top talent quickly. The company’s existing workforce was predominantly male, especially in engineering and developer roles. 

The result was stunning. The algorithm began penalizing resumes that included language with “women’s,” like “women’s chess club.” Even after Amazon engineers attempted to adjust the model, the bias persisted. According to reports from Reuters and the BBC, the tool continued to favor resumes that resembled those of past hires. The unintentional reinforcement of gender inequality continued. 

The project was never fully realized. Recruiters reviewed the AI’s suggestion, but the company eventually shut down the system completely. 

What went wrong?

AI can only be as fair as the data it learns from. If the historical data is biased, the algorithm will reflect that. It may even amplify it unless it’s explicitly corrected. 

What can we learn from this?

AI doesn’t automatically remove bias. It needs guardrails, continuous oversight, and ethical design baked in from the start. 

HireVue’s Controversial Beginnings to a Course-Corrected Future

HireVue’s early promise was efficiency. The company offered a video interview platform that used AI to analyze facial expressions, voice tone, and language to assess candidate traits. For hiring teams overwhelmed by volume, it sounded ideal. But in practice, red flags were flying. 

Critics came in the form of privacy advocates and data scientists. They argued that facial analysis lacked transparency, wasn’t clearly validated, and could inadvertently disadvantage candidates based on race, gender, or neurodiversity. 

In 2021, with mounting pressure from outside sources, HireVue quietly dropped facial analysis from its platform. 

But the story doesn’t end there. 

In a strategic pivot, HireVue recently acquired Modern Hire and publicly recommitted to ethical, skills-based hiring. Instead of opaque algorithms, they now focus on validated assessments that prioritize competencies over appearance or background. The company has leaned into transparency, auditability, and fairness, which were some of the concerns during the early rollout. 

Why does it matter?

It’s easy to write off missteps as failures. But, HireVue’s shift shows that HR tech can and should evolve toward more responsible practices. 

What can it look like?

HireVue’s transition toward clarity and skills-first evaluation reflects a broader shift in HR tech. Designers create tools to support individual understanding. Working with a support platform helps employees and employers have clear and personalized communication.   

Unilever’s AI Has Human and Machine Working Together

In 2016, global consumer goods giant Unilever launched one of the most ambitious AI-driven hiring programs to date. Faced with hundreds of thousands of applications for entry-level roles, the company was looking to streamline some of its processes. They turned to a combination of neuroscience-based games, asynchronous video interviews, and AI evaluations. 

Candidates began by playing a series of online games. These assess traits like memory, risk-taking, and emotional intelligence. Next, they submitted video interviews. AI analyzed these for key behavioral indicators. When these stages were complete, human recruiters would step in to review and interview the top-scoring candidates. 

The results were exciting:

  • Time to hire dropped from four months to four weeks. 
  • Unconscious bias was reduced through standardized assessments. 
  • Candidate satisfaction rose, especially among Gen Z applicants who liked the flexibility. 

What’s the takeaway?

When implemented responsibly, AI can streamline recruiting while improving fairness and experience. AI gives recruiters better tools, rather than replacing them.

Evolution Is Part of the Process

HireVue’s pivot reminds us that no system is perfect out of the gate. That’s to be expected and is ok. What makes the difference is staying transparent, responsive to criticism, and willing to improve over time. 

AI Works Best When It Improves Human Work

Unilever’s success demonstrates that pairing thoughtful design with human review can deliver results. AI should be a tool and not a gatekeeper. 

AI Adoption Needs Clear Communication

One often-overlooked aspect of AI integration is communication. Launching a new AI-powered career development tool without explanation can lead to its failure. Transparency is what builds trust and helps with adoption.

People need to know:

  • What are you using AI for?
  • How does it affect them?
  • What steps are you taking to ensure fairness? 

Everyone’s threshold of comfort with AI is different. That’s where tools like microsites, interactive guides, and Digital Postcards come into play. Clear, consistent messaging can make or break the rollout of AI-powered tools in HR. Especially when trust and transparency are on the line. 

Don’t Repeat the Past, Learn From It

AI in HR isn’t new. And that’s a good thing. The early adopters made mistakes and learned hard lessons. We can benefit from this to make smart and ethical decisions with AI integration. Today’s HR teams don’t need to fear AI. They need to approach it with care, clarity, and focus on people-first outcomes.
